Abstract:

Customer retention is widely recognised as a critical driver of revenue stability, organisational resilience, and long-term growth, particularly in service-based and digitally mediated firms with ongoing, interdependent customer relationships. Across marketing, customer relationship management, and service management research, retention is predominantly conceptualised and evaluated through outcome-based metrics such as churn, customer lifetime value, and net revenue retention. While this outcome orientation has generated valuable empirical insight, it offers limited understanding of how organisations build the internal capacity to sustain customer relationships in ways that enable firms and their stakeholders to thrive together.

This limitation is especially evident in small B2B service firms, where customer concentration is high and organisational structures are often informal. In such contexts, retention outcomes are frequently fragile, person-dependent, and vulnerable to disruption during periods of growth or change, undermining collective resilience and inclusive value creation. Existing research tends to assume that retention follows from service quality or relational strength, rather than examining retention as an organisational accomplishment that must be enacted, coordinated, and stabilised through everyday managerial work.

Drawing on practice-based perspectives and the organisational capability literature, this paper develops a conceptual reframing of customer retention as a strategic organisational capability rather than a downstream performance outcome. The paper shifts analytical attention away from abstract outcome measures and toward the routines, roles, artefacts, and decision processes through which retention work becomes visible, accountable, and governable inside firms.

Specifically, the paper theorises how retention capability emerges through the alignment of three interdependent elements: (1) routinised practices that render retention work repeatable rather than reactive; (2) role ownership that clarifies accountability for retention-related decisions; and (3) organisational artefacts—such as dashboards, playbooks, or review rituals—that stabilise managerial attention to retention over time. Where these elements are weakly coupled, retention remains episodic and readily displaced by competing growth priorities.

The paper contributes to Strategy and organisational capability literatures by shifting the unit of analysis in retention research from customer-level outcomes to organisational practice. It further offers practice-relevant insight into how retention capability can support more resilient, inclusive, and sustainable growth in small service firms, providing a foundation for future empirical research and impact-oriented engagement with founders, boards, and ecosystem intermediaries.
